Manage the Messy Middle: 10-week Co-Founder Alignment Programme that helps you turn shared intentions into practical changes

Co-founder Alignment Programme prevents surprises

It’s business coaching for co-founders navigating growth complexity —scaling teams of 10-150 where partnership tension threatens momentum benefit the most. Over 10 weeks, you’ll rebuild three things that define scale: your company, your leadership, and yourselves. Through live weekly masterclasses, modular toolkits, and a community of founders who hold you accountable, you’ll turn theory into execution. Because companies rarely fail to scale on strategy alone — it’s how cofounders work together that makes the difference. And when the cofounders themselves transform, the company follows.

10 Weeks, 4 Core Movements

1. Understand the pressure

Establish your starting point, direction and a better way to discuss difficult issues.

2. Align the business

Agree the priorities, expectations and commitments that need action.

3. Improve how you lead

Strengthen decisions, fairness, meetings and leadership habits.

4. Prepare for what comes next

Plan for change and make the improvements sustainable.

Orientation & Partnership Self-Scorecard

1: Understand where you stand

The challenge
You know something needs to change, but you may disagree about what the problem is—or where to start.

What we work on
Take stock of your partnership, leadership and business pressures. Identify what is working, where expectations differ and which issues need attention first.

You leave with
A shared picture of the starting point and clear priorities for the ten weeks, so you can focus on the issues that matter most.

Good Foundations – Vision, Roles, Motivation

2: Agree your direction and responsibilities

The challenge
You started with a shared idea, but your ambitions, motivations or expectations may have moved apart. Responsibilities may still reflect the early days rather than what the business needs now.

What we work on
Clarify what each founder wants from the business, what success looks like and who takes responsibility for what.

You leave with
A one-page working agreement covering shared direction, founder responsibilities and the expectations you need to make explicit.

Complete The Stormline Map™ – Reading Your Story

3: Have difficult conversations without going round in circles

The challenge
Small frustrations build up. You avoid raising concerns, or the same conversation keeps ending in defensiveness, silence or another argument.

What we work on
Recognise your conflict patterns, raise concerns earlier and separate what happened from the assumptions you make about it. Practise pausing and returning to a conversation when emotions run high.

You leave with
An agreed approach to difficult conversations, including how to raise an issue, take a pause and agree next steps.

4: Get clear on the business pressures

The challenge
Cash-flow worries, competing priorities and different interpretations of performance can turn business decisions into personal disagreements.

What we work on
Review the commercial pressures affecting your decisions. Agree which financial and operational measures deserve attention, and what needs to happen over the next 90 days.

You leave with
A focused business dashboard and a 90-day action plan, giving you a clearer basis for decisions about money, workload and growth.

Values, Alignment & Accountability

5: Turn expectations into accountability

The challenge
You agree in principle, but follow-through is inconsistent. One founder starts chasing, another feels monitored, and resentment grows.

What we work on
Translate your values and expectations into specific behaviours, commitments and standards. Agree how to address missed commitments without blame or avoidance.

You leave with
Clear ownership of agreed actions and a regular check-in process, so accountability relies less on reminders and goodwill.

Governance from Grind – Meeting Architecture

6: Make decisions and meetings work

The challenge
Every conversation becomes operational. Important decisions drift, founders override each other, or your team receives conflicting instructions.

What we work on
Separate ownership, strategy, day-to-day management and partnership conversations. Clarify who can decide what, when consultation is needed and how you handle a deadlock.

You leave with
Clear decision responsibilities and a practical meeting schedule, with agendas that help you spend less time revisiting the same issues.

Always Be Contracting (ABC) – The Three Rs

7: Keep contribution and reward fair

The challenge
The original arrangement no longer reflects reality. Workload, contribution, pay or personal circumstances have changed, but discussing fairness feels risky.

What we work on
Review roles, contribution, capacity and reward. Agree how to revisit arrangements as the business evolves, rather than waiting for resentment to force the conversation.

You leave with
A documented review of what needs to change, agreed review points and a list of any matters requiring specialist legal or financial advice.

Celebrating Success, Owning Failure

8: Build a healthier leadership culture

The challenge
Pressure crowds out recognition. Mistakes become personal, success passes without acknowledgement and founders feel they must carry uncertainty alone.

What we work on
Practise recognising contribution, reviewing setbacks without blame and asking for support. Explore what your behaviour as founders signals to the wider team.

You leave with
Simple practices for recognising progress, learning from mistakes and supporting each other—so pressure does not set the tone for the business.

Celebrating Success, Owning Failure

9: Prepare for change before it becomes a crisis

The challenge
You avoid the “what if” conversations: what if someone wants less involvement, becomes unable to work, changes direction or wants to leave?

What we work on
Explore realistic scenarios for continuing together, changing the partnership or separating. Identify the decisions, conversations and professional advice each route would require.

You leave with
A practical contingency plan and clearer next steps, so a change in circumstances does not leave you starting from scratch under pressure.

Integration, Sustainability & Peer Review

10: Make the changes last

The Challenge
It is easy to make progress during a programme and slip back into old habits when daily demands take over.

What we work on.
Review what has changed, test your agreements and identify what still needs attention. Bring the work together into a manageable plan for the next year.

You leave with
A 12-month plan, scheduled partnership reviews and clear warning signs that tell you when to revisit an agreement or seek support.

The curriculum draws directly on the tools in The Distance Between Us — including:

  • The Partnership Pulse™ Protocol – A structured meeting architecture that separates Governance from the Grind, so strategic, operational and relationship conversations each get their own space and cadence.
  • The Stormline Map™ – Read the predictable patterns behind cofounder conflict and learn where you are on the curve from tension to crisis.
  • Always Be Contracting (ABC) – A live framework for renegotiating the Three Rs: Roles, Rewards and Relationship as your business evolves.
  • The Issues Clearing Model – A 4-step structured conversation framework for raising concerns with honesty and compassion, untangling facts from emotion, and resolving conflict before it becomes toxic.
  • Branching Paths of Choice – A decision framework for what comes next: Stay and Rebuild, Redesign the Partnership, or Prepare a Conscious Exit — so you’re not forced into decisions under pressure.

You’re not starting from scratch — you’re working with a system built on decades of working with and coaching founders through the critical middle of growth.

If you are beyond proactively preserving your asset, at a make-or-break conflict point, and all co-founders are ready to participate, explore the Co-Founder Reset Programme. If you are stuck and need private clarity, you’d like 1-2-1 coaching, or your co-founder won’t come to the table, start with a Co-Founder Clarity Session.
